When the ETA update beats the phone call

The scene

A driver texts dispatch that a delivery window is going to be tight. Dispatch, mid-shift and juggling four other things, doesn’t see it for twenty minutes. Meanwhile, the new AI-assisted system has already rerouted around the delay and sent an automated update to the customer — except it used language the customer didn’t understand, the driver never saw the reroute, and dispatch found out about the whole thing when the customer called annoyed that «nobody told them.»

Nothing here is broken, exactly. The AI did its job. The driver did his. Dispatch did hers. But there were three separate conversations happening — driver to dispatch, system to customer, dispatch to driver after the fact — and nobody designed how they were supposed to fit together. So the fastest, most «efficient» piece of the chain — the automated customer update — became the thing that made everyone look uncoordinated.

The pattern

Every fleet already runs on communication between three parties: humans, other humans, and now, increasingly, AI systems sitting in between. Before AI showed up, that communication was messy but at least it was person-to-person — a driver called a dispatcher, a dispatcher called a customer, and any confusion got sorted out in that direct exchange.

AI doesn’t remove a step from that chain. It adds one — and if nobody deliberately designs how information flows through it, the system starts making decisions about who hears what, and when, by default. Customers get automated updates before drivers get manual ones. Dispatch finds out about a system action after a customer already reacted to it. None of this is the AI failing. It’s communication that was never architected, just automated.

This domain isn’t about better customer service scripts or driver communication training. It’s about deciding, on purpose, what a human needs to hear directly from another human, what a system can safely handle on its own, and — critically — who gets looped in and in what order when those two paths cross.

The reframe

This is where issues #1 through #3 either pay off or fall apart in practice. Psychological safety (#1) is what makes a driver comfortable flagging that the automated update used confusing language, instead of just letting it slide. The infinite mindset (#2) is what stops an owner from ripping out the automation the first time it causes one awkward customer call, instead of fixing the sequencing. Leadership evolution (#3) is what determines whether dispatch has the authority to redesign that flow herself, or has to wait for Dave to notice the pattern three delays later.

Communication intelligence is where all of that becomes visible — because it’s the layer customers and drivers actually experience directly, every single day.

One thing you can check this week

A short audit, using one real recent hiccup:

  1. Pick one recent moment where a customer, driver, or dispatcher was surprised by something an automated system did or said.
  2. Trace exactly who found out about it, in what order — system to customer, or customer to dispatch, or driver to dispatch, and so on.
  3. Ask: who should have been in that loop first, and wasn’t?

That gap — between who was actually informed first and who should have been — is usually where the redesign needs to happen. It’s rarely a technology fix. It’s almost always a sequencing fix: which message goes out first, and to whom.

One usable action: for one automated customer- or driver-facing message your systems currently send, add a single rule — a human on your team sees or approves it before it goes out, for one week. Not forever. Long enough to see exactly where the current sequence breaks down and fix that one point deliberately.

This is domain four of twelve. Get communication sequencing right and AI starts feeling like it’s coordinating your team instead of occasionally embarrassing it in front of a customer.
